feat(studio): rename and reorder scenes, set the fade time, and resize the canvas live - #16
Scenes could not be renamed or reordered, the fade time was only editable in the scene file, and a new canvas size or frame rate took a restart (replace refused one on reload).
Approach
moq-scene: Change::Canvas and Draft::set_canvas, Draft::rename_scene, Draft::move_scene (remove then insert, like move_item), and Collection::renames, what becomes of each scene an edit renames or removes. Compositor::set_canvas reallocates the canvas textures, including the effects' blend backdrop (feat(scene): video effects: color filters, blur, drop shadow, keys, LUTs, masks, crop, and blend modes #17), (refusing, unchanged, an invalid canvas or one past the GPU's texture limit). Compositor::rename keeps a renamed scene in preview, on program, and in a fade under way, and drops a removed one; Compositor::retain drops any scene the collection no longer has, and Compositor::on_air names the scenes program draws: the one on program and the one a fade under way leaves.
State: every edit, undo, redo, seek, and reload goes through one adopt step that resizes the compositor first (so a canvas the GPU cannot hold is refused before anything changes) and follows the renames and removals the applied edits hold, then drops any scene the new collection lacks (as after a Reload), so a scene that later takes a removed one's name never goes on program without a cut. adopt also refuses, changing nothing, any edit, undo, redo, or seek that would remove a scene on air (keep_on_air). Undo, redo, and seek work on clones, so a refused one changes nothing. Collection::renames maps each scene an edit renames by its place, so an edit that frees a name and reuses it maps every scene to its own new name; a scene removed and put back unchanged is the same one moved.
Program video: per the 2026-10-26 decision, a new canvas size or frame rate ends the current rendition's track and lists a new rendition under a new track name in a catalog update, on the same catalog timebase, so the timeline continues. Renditions publishes one canvas's program a rendition at a time; the multi-canvas quest reuses it per canvas. The old rendition ends before the new encoder is probed and opened, so the two never hold GPU encode sessions at once (the source tracks from feat(scene): publish each picture source as its own track #3 make the session cap real). The probe runs on its own thread, so preview and program keep drawing; one runs at a time, and one for a canvas since left is dropped unlisted. A canvas the encoder cannot take stops the video with its reason in Output and Health, and is not retried until the canvas changes again, so undo recovers it. The program clock follows a new frame rate.
UI: Scenes gets Rename (button or double-click; Enter or click-away commits, Escape cancels), Up, and Down, and disables Remove for a scene on air. Program gets a fade-time field beside Fade, which drags as one undo step. Output gets a canvas form (width, height, fps) applied with Apply, not per keystroke, since each change starts a rendition. The window re-registers the preview and program textures when a resize replaces them.
Impact
Scenes panel: rename and reorder scenes. Reordering is the order of [[scenes]] in the scene file. The scene on program, or one still fading out, cannot be removed, even by an undo, until program cuts away from it.
Program panel: set the fade time; the button reads Fade rather than Fade (N ms).
Output panel: set the canvas size and frame rate live; this replaces feat(studio): guided setup on first launch #7's read-only Canvas row and the README's "takes a restart" note. Items keep their place in canvas pixels.
Output: a canvas change ends the program video track and lists a new one, rather than requiring a restart. The video pauses while the new encoder opens.
File > Reload now takes a changed canvas instead of refusing it.
Output and Health name both reasons when video and audio have both stopped.
History file: a new target = "canvas" change kind (additive; the studio is unreleased).
Alternatives
Keep the old rendition listed until the new one is. This is seamless for players, but at the GPU's encode-session cap the probe would fail while the old session is held. I picked robustness, at the cost of a short catalog gap.
Rescale item rects on resize. Rejected: OBS keeps pixels, and resolution rungs belong to encode-control, not the canvas.
Probe in the commit path before accepting an edit. Rejected: it blocks the UI and every undo, redo, and reload on an encoder probe.
Decisions
Removing the live scene (maintainer, 2026-11-04): refuse it. Options were ✅ refuse removing the live scene, or let it go and leave program empty. Remove is disabled for the scene on program, and every edit, undo, redo, or seek that would remove it is refused with "<name> is on air; cut to another scene before removing it", so a slip cannot put black on air. A scene still fading out is protected the same way, since removing it mid-fade blends the incoming scene over black. A Reload, or an outside edit feat(studio): reload or ask on an outside edit to the scene file #24 reloads, of a file without the scene still empties program, since there is nothing else to show.
Choices made without asking
The canvas form lives in the Output panel rather than a new tab.
Frame rate changes live through the same path as size, so nothing about the canvas needs a restart.
Rename is inline in the Scenes panel.
The scene in preview stays removable, which empties preview: preview is not on air, and picking a scene in the Scenes panel puts it in preview, so protecting it would block removing whichever scene was just picked.
Known edge: at the GPU's session cap, a source started during the brief resize window could take the session the program freed, and the program then fails loudly. No quest yet.
Review
Reviewer: Codex, gpt-6.1-sol, medium effort (quest review).
Round 1, head defa6c5: 1 finding, fixed. Returning to a canvas mid-probe left its rendition unopened; settled is now cleared on every canvas change.
Rounds 2 to 4, heads 3e6d9e1, 06ace3c, and 3a6b3f2: no findings. Round 4 covered the CodeRabbit fixes, and as the fourth-round checkpoint the design stands.
Round 2, head 7e5ce9e: 1 finding, fixed in 1091496. A Reload (an adopt with no edits) left a scene the file dropped in preview or on program; Compositor::retain now drops it.
Round 2 of that session, head f2da335 (the live-scene decision): 1 finding, fixed in 7ae5bf9. Removing the scene a fade under way leaves passed the guard and blended the incoming scene over black; Compositor::on_air now covers it.
Round 4, head 443673b670992f0d40efd8697ba628a99f821fd6: no findings, covering the merge of feat(studio): Health grades each source's own tracks #25 (Health grades sources) and the fix for OpenAI's P2 below. As the fourth-round checkpoint, the design stands.
OpenAI review of b8e1cc3, P2 "Recheck reloads before using the pending scene-rename index": fixed in 443673b. Panels::scenes follows reloads under its own lock before reading the pending rename, as the other index-based panels do, so an autosave reload between the frame's first check and the Scenes lock drops it. No test: Panels needs a GPU-backed Engine, and the race lies between two locks within one egui frame (reply).
OpenAI review, P3 "Keep a retired encoder from restoring the Output status": fixed in 66c4566. Stats numbers renditions under the encoder-name lock; a resize retires the current one, and an encode thread reports its encoder only while its rendition is current. engine::tests::a_retired_rendition_reports_no_encoder fails without the check. Its reviews of 66c4566, 7e5ce9e, and e424058 found nothing further.
Fixed: a zero canvas reaching set_canvas (now validated); a removed scene's name lingering in preview and on program; the live test now changes the frame rate too, and fails without the program clock reset.
Refuted: waking the program loop on a canvas change (saves at most one old frame period, while the new rendition waits on a probe anyway); allocating textures before any state change with error scopes (as before: Compositor::new allocates the same way, and wgpu's default handler panics before a partial state is observable).
CodeRabbit on 06ace3c, answered on each thread:
Fixed: chained renames are now followed by place (Collection::renames replaces Edit::renames, with a GPU-free test); Stats::error reports both video and audio; the encode thread of a failed rendition is joined before the next probe; a canvas change clears the encoder name; the relay test's timeline check starts from the old track's red frame; a pending rename is dropped on Undo, Redo, a History seek, or Reload.
Refuted: a timed retry of a failed probe (AGENTS.md and REVIEW.md rule out retries as a fix; any canvas change or undo retries); an out-of-memory error scope in set_canvas (Compositor::new allocates the same way, so this PR doesn't introduce the case).
Checks
On an Apple Silicon Mac, head 443673b:
just ci: passed in full, every feature set included (124 tests), including engine::tests::a_scene_on_air_stays.
GPU compositor tests on Metal and engine::tests::the_program_reaches_a_relay (--run-ignored only, VideoToolbox): 21/21 passed, including compositor::tests::a_resize_draws_the_new_canvas, compositor::tests::a_renamed_scene_stays_where_it_is, and the live-resize assertions (the old track ends, the new rendition is listed alone at 160x90, the timeline continues, and frames follow the new 15 fps clock).
No actionable issues found. Applying canvas and scene edits through one validated adoption path, and ending the old rendition before probing its replacement, fits the live-resize and encoder-session constraints. The resize integration test also checks the new track and timeline. Static review only; I did not independently run GPU, encoder, or UI tests.
The change adds undoable canvas edits, scene renaming and reordering, and compositor updates for canvas size and scene names. The engine publishes a replacement video rendition after canvas changes and tracks audio and video errors separately. The studio interface adds controls for these edits and updates texture registrations when compositor textures change. Documentation describes the live-update behavior and revises related planning material.
Merge Risk: Moderate · up to da145
Resolve scene-name reuse and resize allocation handling before merging: removed scenes can unexpectedly return different content on program, and an oversized live canvas can panic. Smaller canvas timing and validation issues also remain.

Report both failure reasons in Stats::error when video and audio fail.
229-231: 🎯 Functional Correctness | 🟡 Minor | 💤 Low value
Report both failure reasons in Stats::error when video and audio fail.
When video and audio both fail, Stats::error returns only the video reason. The Output panel and the health report both use this value, so the audio failure does not appear there. The audio reason is still written to the error log by fail_audio. The video reason stays set until a new rendition starts, so an audio failure in that period is hidden from both status views.
Suggested fix
pub fn error(&self) -> Option<String> {
let video = self.video_error.lock().unwrap().clone();
- video.or_else(|| self.audio_error.lock().unwrap().clone())+ let audio = self.audio_error.lock().unwrap().clone();+ match (video, audio) {+ (Some(video), Some(audio)) => Some(format!("{video}; {audio}")),+ (video, audio) => video.or(audio),+ }

Update Stats::error to include both video and audio failure reasons when both
are present, while preserving the existing behavior of returning the sole reason
when only one is set and None when neither is set.
Exercise the engine adoption path with a chained scene rename.
Exercise the engine adoption path with a chained scene rename.
The renames_and_reorders_scenes test checks the rename list and the collection. It does not apply the renames to the compositor. adopt in rs/moq-studio/src/engine.rs applies each rename from Edit::renames in sequence, and each step acts on the names left by the earlier steps. No current test covers that path with a chained rename. A change to the order in which adopt applies renames would not fail any current test.
The existing compositor rename test renames two scenes separately. It is also #[ignore] and requires Vulkan. It does not cover the chained order.
Add a test that runs a chained rename through adopt and then checks the preview and program scene names. Use the same three-rename sequence as renames_and_reorders_scenes. With preview on Scene and program on Other, the chain must leave preview on Other and program on Scene.

Add an engine test that exercises the chained rename sequence from

Edit::renames. Set the preview to Scene and the program to Other before
adoption, then assert that they resolve to Other and Scene, respectively; keep

Re CodeRabbit's summary finding on Stats::error (engine.rs 229-231): fixed in 3a6b3f2. When both have stopped it now returns video: ...; audio: ..., so Output and Health name both.
P3: Keep a retired encoder from restoring the Output status (rs/moq-studio/src/engine.rs:530, :953–955). When a resize ends rendition B while its encoder is still opening, the program thread clears stats.encoder, but B can complete Encoder::new afterward and put its name back. B exits before the replacement probe, yet nothing clears that name again, so Output shows an encoder during C's probe and indefinitely if C's probe fails. Associate status with the active rendition generation, or clear the retiring rendition's status after its thread has actually joined and before probing the replacement.
The follow-up now retains failed rendition threads for joining before a replacement probe, and the rename mapping follows chained renames once per scene. The additional merge is tree-equivalent to the reviewed fixes. No GPU, encoder, UI or runtime tests were run; this is a GitHub-only static review.
The merge integrates canvas resizing with the new effects renderer: it recreates the canvas-sized blend backdrop, updates effect bounds, and adds a resize regression drawing blur and blend beyond the old width. I found no additional actionable issue in that integration.
The previously reported retired-encoder status race remains: the old encode thread can restore stats.encoder after the canvas-change path clears it, before the replacement probe completes. The earlier review describes the sequence and suggested fix.
Verification: static GitHub-only inspection; I did not run GPU, encoder, or UI tests.
The merge integrates #19's multi-relay publisher with the canvas-rendition work: the shared stats reach the rendition path while one publication and catalog are sent through both relay connections. I found no additional actionable issue in that integration.
The earlier retired-encoder status race remains: an old encode thread can restore stats.encoder after the canvas-change path clears it, before a replacement probe finishes.
Verification: static GitHub-only inspection, accounting for the base merge. I did not run GPU, relay, encoder, or UI tests.
A resize clears the encoder name, but an encoder still opening for the
retired rendition could put its name back, showing it during the next
probe and for good if that probe failed. Renditions are numbered under
the encoder-name lock, and an encoder reports its name only while its
rendition is current.

Wake run_program when the canvas changes.
A new frame rate takes effect only after the pending tick on the old schedule returns. At 1 fps, the preview and program keep the old frame for up to one second. The published program also starts its new rendition late. A notification that adopt signals, and that the loop selects on with clock.tick(), would apply the change at once.

Add a live test for a frame-rate-only canvas change.
The live resize test changes only width and height. Its canvas keeps framerate: 30. The program clock reset at rs/moq-studio/src/engine.rs:527-528 does not run in that test. Removing the reset would leave its current assertions passing.
The canvas test in rs/moq-scene/src/edit.rs changes the frame rate, but it covers only the edit model. It does not check program cadence or published timestamps.
Add a live test that changes only framerate. Check the published frame interval after the change.

The prior retired-encoder status race is addressed: retirement increments a generation and clears the name under the same lock, and a late encoder reports only if its generation still matches. The added unit test covers the stale report followed by the replacement. I found no new actionable issue in this update.
Verification: GitHub-only static review. I did not run the unit, GPU, encoder or UI tests.
Re the OpenAI review's P3, "Keep a retired encoder from restoring the Output status" (review): fixed in 66c4566. Stats numbers the program's renditions under the encoder-name lock. A resize retires the current one (Stats::retire_encoder), and an encode thread reports its encoder only while its rendition is still current (Stats::opened_encoder), so an encoder that opens after its rendition was retired is never shown. engine::tests::a_retired_rendition_reports_no_encoder covers it and fails without the check.
… an invalid canvas
A removed scene's name stayed in preview and on program, so a scene that
later took the name, by a rename or an add, went live without a cut.
`Collection::renames` now maps each removed scene to `None`, following a
scene removed and put back unchanged as the same one moved.
`Compositor::new` and `set_canvas` now validate the canvas, so a zero
size is refused rather than reaching wgpu. The live resize test also
changes the frame rate and checks the program clock follows it.

Automated review by review (OpenAI)
Reviewed commit: 7e5ce9e, focusing on the update since 66c4566.
No new actionable finding. Removed scenes now clear their preview, program and fade references, so a later scene taking the name does not appear there; a remove-and-reinsert move retains the original identity. Canvas validation also runs before the compositor allocates textures, addressing the zero-size case. The live resize test now checks the changed frame cadence.
Verification: GitHub-only static review. I did not run the scene, GPU, encoder or UI tests.
The reload path now removes scenes absent from the new collection from preview, program and an in-progress fade, preventing a later scene reusing the name from appearing unasked. The merge with guest support also keeps the canvas change out of guest-only outside edits and resolves the UI texture/link type-name collision. No additional actionable finding in this update.
Verification: static GitHub inspection only; I did not run scene, GPU, encoder, guest or UI tests.
Reject zero canvas sizes in Compositor::set_canvas: fixed in 7e5ce9e. fits, which new and set_canvas both call, now runs Canvas::validate first; compositor::tests::a_resize_draws_the_new_canvas checks a zero width is refused and changes nothing.
Clear the old name of a removed scene from preview and program: fixed in 7e5ce9e and 1091496. Collection::renames maps a removed scene to None (a scene removed and put back unchanged is the same one moved), and Compositor::retain drops any scene the adopted collection lacks, which also covers Reload.
Add a live test for a frame-rate-only canvas change: fixed in 7e5ce9e. The live resize in engine::tests::the_program_reaches_a_relay now also goes from 30 to 15 fps and checks two resized frames are more than 50 ms apart; with the clock reset removed it fails at 33.3 ms.
Wake run_program when the canvas changes: declining. A new canvas takes effect on the next tick of the current clock, at most one old period later, the same as any other edit. The new rendition waits on an encoder probe that takes far longer than that period anyway. A wake channel and a select! arm in the program loop would buy at most one frame at very low frame rates, which isn't worth the extra machinery.
Allocate the resized canvas textures before changing any state: declined on the thread.
An accidental Remove, or an undo of the scene's add, could put black on
air. Every edit, undo, redo, and seek now refuses, changing nothing, one
that removes the scene on program, and the Scenes panel disables its
Remove. A reload of a file without it still empties program, since
there is nothing else to show. The preview scene stays removable: it is
not on air, and picking a scene puts it in preview.
Co-Authored-By: Claude Opus 5.5 <noreply@anthropic.com>
P2: Protect the outgoing scene for the whole fade (rs/moq-studio/src/engine.rs:181; rs/moq-studio/src/ui.rs:783–797). During a fade from A to B, program_scene() becomes B immediately, but the compositor still draws A as the outgoing contribution until the fade finishes. The new guard and disabled Remove button therefore protect B only: removing A, or undoing its creation, succeeds while A is still on air. rename clears the fade's from, so the next output frame replaces A's remaining contribution with black and the transition visibly jumps. Protect both scenes participating in an active fade from removal, including history seeks, and cover removal during a fade.
Verification: static GitHub-only review. I could not run quest context or the scene, GPU, encoder or UI tests.
The outgoing-fade finding is addressed: on_air() includes both the incoming program scene and the scene fading out, and the edit/history guard and Remove button use that same set. The helper test covers both participants and rename/undo chains. No new actionable finding in this update.
Verification: static GitHub-only inspection; I could not run quest context, compilation, or the scene, GPU and UI tests.
A new canvas no longer takes a restart, so the README drops that line and
the autosave tests' doubles refuse as the studio does a canvas the GPU
cannot hold.

Implemented the maintainer's pick, "Refuse removing the live scene" (f2da335, 7ae5bf9). Every edit, undo, redo, or seek that would remove a scene on air is refused, changing nothing, and the Scenes panel disables Remove for that scene. "On air" means the scene on program plus the scene a fade under way leaves (Compositor::on_air). A Reload, or an outside edit that #24 reloads, still empties program when the file drops the scene. The preview scene stays removable: it isn't on air, and picking a scene puts it in preview. engine::tests::a_scene_on_air_stays covers this.
Re the OpenAI review's P2 on f2da335, "Protect the outgoing scene for the whole fade": fixed in 7ae5bf9, as its review of that head confirms.
P2: Recheck reloads before using the pending scene-rename index (rs/moq-studio/src/ui.rs:795–818). A rename stores its scene by index. The merged autosave can replace and reorder the collection after the frame's initial follow_reloads check but before scenes() acquires its own state lock. If Enter or a click commits the pending rename in that window, it renames whichever new scene occupies the old index, potentially changing an on-air scene. Call follow_reloads(&state) under the Scenes lock before reading self.renaming, as the other index-based panels do, and cover an outside reload between the two locks. This is the asynchronous-reload counterpart of the earlier pending-rename issue.
Verification: GitHub-only static inspection; I did not run scene, autosave, GPU or UI tests.
… sees
The rename names its scene by place, and the autosave can reload and
reorder the scenes between the frame's first reload check and the Scenes
panel's lock, so committing it then renamed whichever scene took that
place. The panel now follows reloads under its own lock, as the other
index-based panels do.

Re the OpenAI review's P2 on b8e1cc3, "Recheck reloads before using the pending scene-rename index" (review): fixed in 443673b. Panels::scenes now calls follow_reloads(&state) under its own lock before it reads self.renaming, the same way the Preview, Items, and Filters panels do. A reload that lands between the frame's first check and the Scenes lock now drops the pending rename (deselect_item clears renaming), so committing it can no longer rename whichever scene took that place.
I kept the index as the key instead of moving to a name. The rename has to name a place to stay correct through renames and reorders made in the studio itself, and dropping it on a reload matches what Undo, Redo, and History seeks already do.
No test was added: Panels needs an Engine, which needs a GPU device, and the race is between two State locks inside one egui frame. Testing it would take an egui harness the repo doesn't have, and the fix is the same one-line pattern the other index-based panels use.
The pending-rename finding is addressed: Scenes now follows reloads under the same state lock before reading its stored row index, and that path clears the pending rename. This covers both an automatic reload between frame locks and taking the outside file from the conflict banner. I found no new actionable issue in the update.
Verification: static GitHub-only inspection; I did not run the autosave, scene, GPU or UI tests.
Brings in Health per source track (#25) and live scene and canvas
edits (#16). The Preview row keeps Interact beside the fade time set
beside it, and the preview draws through its texture id.

Main's live canvas edits (#16) let the frame rate change without
restarting sources, but a page kept painting at the rate it opened
with. Syncing the sources now hands each page the canvas's rate, and a
change reaches its helper, which sets CEF's windowless frame rate, even
when the helper is behind or not yet connected.

Brings in #25 (Health grades each source's own tracks) and #16 (scene
editing and live canvas resize). A live canvas change now replaces the
program video track under a running recording, so the program's file
goes on in a numbered one, as a source's does. Without a relay, a
canvas the machine cannot encode no longer leaves the studio without a
recorder: the program records its audio, says why the video stopped,
and a new canvas tries again.

Problem
Scenes could not be renamed or reordered, the fade time was only editable in the scene file, and a new canvas size or frame rate took a restart (
replacerefused one on reload).Approach
Change::CanvasandDraft::set_canvas,Draft::rename_scene,Draft::move_scene(remove then insert, likemove_item), andCollection::renames, what becomes of each scene an edit renames or removes.Compositor::set_canvasreallocates the canvas textures, including the effects' blend backdrop (feat(scene): video effects: color filters, blur, drop shadow, keys, LUTs, masks, crop, and blend modes #17), (refusing, unchanged, an invalid canvas or one past the GPU's texture limit).Compositor::renamekeeps a renamed scene in preview, on program, and in a fade under way, and drops a removed one;Compositor::retaindrops any scene the collection no longer has, andCompositor::on_airnames the scenes program draws: the one on program and the one a fade under way leaves.adoptstep that resizes the compositor first (so a canvas the GPU cannot hold is refused before anything changes) and follows the renames and removals the applied edits hold, then drops any scene the new collection lacks (as after a Reload), so a scene that later takes a removed one's name never goes on program without a cut.adoptalso refuses, changing nothing, any edit, undo, redo, or seek that would remove a scene on air (keep_on_air). Undo, redo, and seek work on clones, so a refused one changes nothing.Collection::renamesmaps each scene an edit renames by its place, so an edit that frees a name and reuses it maps every scene to its own new name; a scene removed and put back unchanged is the same one moved.Renditionspublishes one canvas's program a rendition at a time; the multi-canvas quest reuses it per canvas. The program clock follows a new frame rate.Impact
[[scenes]]in the scene file. The scene on program, or one still fading out, cannot be removed, even by an undo, until program cuts away from it.target = "canvas"change kind (additive; the studio is unreleased).Alternatives
Decisions
<name>is on air; cut to another scene before removing it", so a slip cannot put black on air. A scene still fading out is protected the same way, since removing it mid-fade blends the incoming scene over black. A Reload, or an outside edit feat(studio): reload or ask on an outside edit to the scene file #24 reloads, of a file without the scene still empties program, since there is nothing else to show.Choices made without asking
