feat(scene): broadcast sources play in sync on the publisher's timestamps - #38
A broadcast source (guests included) played each track at its own live edge: pictures showed on arrival and audio went into the bus on arrival. A network stall or burst could leave sound and picture apart, and nothing absorbed jitter beyond the bus's 50 ms ring.
Approach
Reuses moq play's playout clock, moq_mux::timeline, as the quest decided, instead of copying moq-cli's player.
Each broadcast instance gets one timeline::Producer (reset per instance), shared by its audio and video.
Audio (rs/moq-scene/src/playout.rs, Speaker + Writer): reads every frame as soon as it arrives, so moq-audio's jitter estimate (consumer.delay(), the --delay auto target, capped at 2 s) stays honest. It then holds each frame and writes it to the bus at due - BUS_LATENCY. moq play holds this buffer in its speaker. The bus ring holds only 50 ms, so the studio holds the target itself. It uses moq play's fit rules at whole-frame granularity:
a frame continues the previous one on its stamps, and a hole in the media plays as silence;
a frame that arrives too late re-buffers to the target and re-pins the clock (audio_restarted), so video waits along with the sound;
an arrival more than 20 ms of slack past the target, or one overlapping media already queued, is skipped. The clock takes the media after a skip once it starts to sound, so the audio queued ahead keeps its pictures' moments;
a frame written after its moment loses the part that has passed.
Each placement is reported through timeline::Producer::audio, so audio owns the anchor. Dropping the speaker calls audio_stopped, which hands the anchor back to video. Writer keeps the bus channel fed: a drained channel would play its next write at once, not 50 ms later. So it tracks when its writes run out, and puts silence ahead of a frame, in the same push, for any part of the latency that has drained.
Video (source.rs, play_video): reports arrivals with timeline.video, restarts its pacing for each new track, holds up to 3 decoded pictures, and shows the newest one due according to timeline::Consumer::present. While audio plays, a picture also waits until the audio playhead reaches its stamp (playout::heard), so a stall in the audio alone holds the picture too. It wakes on its next deadline, on every audio placement, and when audio stops. Pictures past those 3 stay undecoded in the subscription, as in moq play, which applies backpressure instead of piling up decoder output. The compositor keeps the last picture, so a stall freezes the source without holding up the canvas.
Subscription budgets follow moq play --delay auto. Audio waits up to 2 s for a group. Video waits 2 s when the catalog has audio and 100 ms otherwise, and restarts when audio appears or disappears. Video-only broadcasts play 100 ms behind.
Feed::delay() returns how far behind a live broadcast plays (the audio target, or 100 ms without audio). The Sources panel shows it as "N ms behind" in the column a broadcast leaves empty, since it publishes no track.
Replay (#20): Feed::target() still ends at the newest picture shown, which is now the synced one. Recording (#18) reads the studio's own published broadcast, and broadcast sources publish no tracks, so it is unaffected.
Impact
Broadcast sources and guests play audio and video in sync on the publisher's timestamps. They play a jitter-sized delay behind arrival instead of at the live edge: about 50 to 100 ms on a clean link, up to 2 s on a jittery one.
Sources panel: each live broadcast shows "N ms behind".
No scene-file or flag changes. The manual per-source audio delay still applies to broadcasts. Sound is delayed against its own picture (README says so).
Public API (moq-scene): adds Feed::delay() -> Option<Duration>. No wire impact.
Choices made without asking
Manual delay on a broadcast still delays only its sound, not the picture. It remains a correction for a publisher whose sound leads their picture. The alternative was to delay video too, or hide the control for broadcasts.
Encoder restarts (Read::End) are handled through the timestamps that follow: holes play as silence, and big jumps re-pin. This PR does not port moq play's timeline::Track declare/resume transitions. A publisher's encoder restart can glitch the picture briefly; it does not drift the sync.
Whole-frame skips (about 20 ms) instead of moq play's sample-exact fit skip.
The delay shown is the jitter target, which matches moq play's --delay. It excludes the bus's own 50 ms, which every audio source carries.
moq changes wanted
moq-audio: timestamp-aware writes to a bus channel (write at a bus position), or at least the channel's buffered depth and latency. Today playout::Writer copies the private bus::LATENCY (50 ms) and the ring's padding rule (pad back to the latency once it holds a quarter or less). a_write_sounds_when_placed measures the bus to keep those copies honest. Saved upstream; see Decisions.
Alternatives
Copy moq play's speaker/fit and its video Segment machinery wholesale: rejected by the quest's 2026-11-02 decision, and most of it handles device sinks and decode-ahead that the studio does not have.
Put the target into the strip's sync delay line: that would delay audio by a fixed amount but would not absorb arrival jitter, since the 200 ms ring trims bursts. It also mixes the user's manual setting with an automatic one.
Follow-ups
Upstream quest: moq-audio timestamp-aware bus channel writes, then delete playout::Writer's copies of the bus rules (see Decisions).
playout::tests: steady placement and video due at audio's sound time, a picture held until its sound plays, stall re-buffer, hole as silence vs. skip, burst skip, and a_write_sounds_when_placed against a real bus (first, contiguous, after a drain, and late after a drain);
source::tests::a_picture_waits_for_its_moment (video-only, 100 ms after arrival);
source::tests::a_picture_waits_for_its_sound (PCM + H.264 end to end: the picture shows at arrival + target + bus latency, not before).
Ran the new tests 10× with no flakes.
Decisions
✅ Bus timing approach (maintainer, 2026-11-04, recorded here): land as is. playout::Writer copies two private moq-audio bus rules: the 50 ms channel latency, and the ring padding behind a write once it holds 12.5 ms or less. That leaves one residual case: the channel has drained, and the write task then wakes late enough that the frame alone leaves 12.5 ms or less queued. Sound can then trail the picture by up to 37.5 ms until the next re-buffer. An upstream moq-audio follow-up is saved, either for bus writes at a bus position or for exposing a channel's buffered depth and latency. A studio follow-up drops the copied rules once it lands.
Review
Codex (quest review), gpt-6.1-sol, medium effort. Latest round: 8, head 4e434ee, no findings.
Round 1 (3ecb031): [P1] audio placed 50 ms after a write, though a drained channel plays the write at once. Fixed: Writer pads the drained latency with silence. [P2] video kept showing through an audio-only stall. Fixed: playout::heard gates pictures at the audio playhead.
Round 2 (ecc9cae): [P2] a separate silence write triggered the ring's own pad ahead of the frame. Fixed: silence and frame go in one push, and runs_out counts a pad. [P2] presenter never woken when audio stops. Fixed: Speaker notifies on placement and on drop.
Round 3 (39a0d5f): [P2] move scheduling into the bus instead of mirroring its padding. Settled by the maintainer decision under Decisions: land as is, root fix upstream.
CodeRabbit on 5f5a57e, four threads, answered and resolved:
README overstated stalls: fixed.
The playhead jumped across skipped media: fixed. Reports are deferred until the post-skip media sounds.
Gate video before audio's first frame: refuted. It is startup-only, holding pictures risks a freeze if audio never arrives, and moq play does the same (moq/rs/moq-cli/src/play/window.rs:196-206).
Round 7 (d21fda1): [P2] the deferred report was committed only on the next arrival. Fixed in 4e434ee: the write loop commits it when the boundary sounds.
Maintainer decision (relayed by the coordinator, 2026-11-04): option 1, land as is.
playout::Writer copies the bus's private latency and padding rules. That leaves one residual case: after the channel drains, a write that comes too late can make sound trail its picture by up to 37.5 ms. This is accepted for now. An upstream moq-audio follow-up is saved, either for bus writes at a bus position or for exposing a channel's buffered depth and latency. A studio follow-up drops the copied rules once it lands.
Broadcast sources now schedule audio and video against a shared timeline. Audio timing adapts to jitter up to two seconds, and video waits for its corresponding audio when audio is present. Video-only broadcasts use a 100 ms delay. The Sources panel displays the reported delay. The README documents the playback behavior and audio-delay meaning; quest documents remove the related requirement, proposal, and link.

Reusing the shared timeline is the right direction, but two scheduling cases remain:
P2: Apply the playout budget to overlapping audio too (playout.rs:111–116). A burst of 20 ms PCM packets with equal timestamps, or stamps advancing by 1 ms, repeatedly takes the rewound branch. It appends after sounds without the target/slack check. These packets pass the pinned container and decoder with no warmup, so 1,000 packets queue roughly 20 seconds despite the 2 s target limit; sustained arrivals faster than playback grow the new PCM queue indefinitely. Apply the target-derived scheduling horizon on every branch, or reject/trim overlapping media, rather than serializing it without a bound. Add a regression asserting bounded scheduled duration for such a burst.
P2: Reset video pacing when replacing its track (source.rs:831–834). For a video-only broadcast, a catalog replacement whose new track starts below the previous track's timestamps replaces the decoder but retains the old timeline anchor. The zero-lead pacer keeps those deadlines in the past, so the replacement shows on arrival and loses the 100 ms jitter buffer for the rest of steady playback. Start the replacement consumer with video_restarted(), which already preserves active audio ownership, and test a lower-timestamp catalog replacement.
Verification: GitHub-only static inspection of all changed files and the pinned timeline, decoder, container and bus implementations, with independent passes. No tests or runtime playback were executed; quest context was not run. These findings are separate from the recorded, accepted bus-padding limitation.

Playout clock — rs/moq-scene/src/playout.rs adds the per-broadcast speaker and bus writer that hold audio for its jitter target and report each placement to the shared timeline clock.
Broadcast playback — rs/moq-scene/src/source.rs wires one timeline::Producer into play, gates pictures on the audio playhead, and sets subscription delays to moq play --delay auto's budgets.
Delay reporting — Feed::delay() reports the live target (100 ms without audio), and the Sources panel shows it as "N ms behind".
Docs and quest — README.md documents broadcast sync and the manual-delay caveat; the finished quest file and its links are removed.
Tests — paused-clock playout tests and end-to-end source tests cover placement, stalls, holes, bursts, and real-bus write timing.
Both [P2] findings from the OpenAI review of d5753e4 are fixed in 25be31c (head now 5f5a57e):
Apply the playout budget to overlapping audio too: Speaker::place now skips any frame that overlaps media already queued, i.e. one starting more than 1 ms before the last end, as well as frames that land past the target. A rewound timeline restarts only after the queue drains, and the unbounded begins.max(sounds) path is gone. overlapping_media_queues_no_more_than_the_target (paused clock) sends 1,000 equal stamps and 1,000 stamps advancing 1 ms, and asserts every placement stays within target + bus latency + slack.
Reset video pacing when replacing its track: play_video now calls video_restarted() before opening each track, which keeps audio ownership when audio holds the anchor. a_replacement_track_keeps_its_delay (paused clock) replaces a video-only rendition with one stamped earlier and asserts its picture waits VIDEO_DELAY. Without the fix it panics with "shown on arrival".

Reviewed changes
Bounded overlapping audio — Speaker::place now skips a frame whose stamp overlaps media already queued instead of appending it behind the tail. The skip keeps the tail's sound instant and advances its media end, so a burst or a fast 1 ms cadence stays within target + BUS_LATENCY + SLACK rather than growing the PCM queue without bound.
Drained-queue re-buffer kept — a frame that maps before now + BUS_LATENCY/2 still re-buffers at the target and calls audio_restarted; because start.saturating_sub(media) clamps rewinds, this branch only fires once the queue has drained, so it cannot overlap audio still sounding.
Replacement track re-paces video — play_video calls timeline.video_restarted() for each new video track. It resets the pacer only while audio does not own the anchor (a no-op under a speaker), so a lower-stamped replacement keeps its 100 ms delay instead of presenting on arrival.
Tests — overlapping_media_queues_no_more_than_the_target pins the burst bound and the post-burst re-buffer, and a_replacement_track_keeps_its_delay covers a catalog replacement stamped half a second earlier. The Live/rendition helpers make the replacement test possible without duplicating setup.
Verified against moq pin ffcb7cd: Pacer::pace re-anchors on a forward jump and State::video_restarted only resets while !speaker, so both fixes behave as described; the two OpenAI P2 findings from d5753e4 are addressed.
Overlapping audio is skipped without extending the scheduled tail, while retaining the media watermark. The new regression covers repeated and 1 ms-advancing stamps and recovery after draining.
No new actionable findings in this follow-up. The merge from main contributes quest changes only; the accepted bus-padding limitation remains unchanged.
Verification: GitHub-only static inspection of the changed implementation and tests, callers, and pinned timeline/timebase code, with an independent audio pass. Tests and runtime playback were not executed; quest context was read from its pinned source rather than run.

play_audio completes when reception ends and the software queue has been written, not when its last samples have played. Returning drops Writer and its channel while its final write is still buffered. The supplied replay implementation explicitly notes that closing a channel drops unplayed samples.
The final audio frame or buffered tail may be truncated, and audio ownership of the video clock may be released before the scheduled sound finishes.
This can occur when: An audio rendition ends normally while its last frame is queued for future playback.

Assert the audio write in a_picture_waits_for_its_sound.
The test checks only the timeline target, the due time, and the displayed picture. Removing the writer.write call in play_audio (rs/moq-scene/src/source.rs:981-983) leaves all of these assertions passing. The test context discards the bus driver and its reader, so no test observes the samples that play_audio writes. The existing Writer test in rs/moq-scene/src/playout.rs calls Writer::write directly and does not cover this caller.
Extend the test to observe bus output:
Keep the bus driver and mix reader from the test context instead of discarding them.
Confirm that play_audio's strip is routed to that mix, and route it if it is not.
Reuse the advance loop from a_write_sounds_when_placed to drive the bus and collect nonzero sample positions.
Assert that the nonzero samples appear at the expected output position, after the bus latency, when the picture is shown.
Keep the nonzero-sample check, so a silent frame cannot satisfy the assertion.

Deferred the clock past a skip — Speaker now records the skip boundary (skipped) and the newest unreported placement (unreported), and commit reports it once the post-skip media starts sounding, so the playhead no longer jumps across skipped media before the queued-ahead audio finishes.
Committed at the boundary, not on arrival — the write loop calls commit each iteration and wakes on deferred(), so the deferred report lands when the boundary sounds even if no further frame arrives.
Trimmed late writes — Writer::write drops the part of a frame whose moment has passed (or the whole frame), so the remainder still ends on schedule and the next frame keeps cadence.
Corrected the stall docs — README now distinguishes a sound stall (pauses the picture) from a picture stall (leaves the sound playing).
Extended the tests — a_hole_plays_as_silence_up_to_the_target, a_burst_skips_past_the_target, and a_write_sounds_when_placed cover the deferred report, the on-boundary commit, and partial/expired late writes.
