Restore --max-vram budget-aware graph-cut segment merging

Fixes #1976

What broke

--max-vram used to bound the VRAM of graph-cut execution segments: after grouping
cut markers into segments, the planner greedily merged adjacent segments while the
merged segment stayed within the requested budget (apply_max_vram_budget()).

The #1940 refactor (78 files) removed that merge step and its budgeted-plan cache;
resolve_plan() no longer receives max_graph_vram_bytes at all. Since then, a
graph with N cut-marker groups executes as exactly N segments, and max_graph_vram_bytes
is only used for the monolithic-vs-segmented decision and layer-split backend limits.
The budget helpers resolve_max_vram_gib() / max_vram_gib_to_bytes() are now dead code.

Impact (issue #1976)

MiniMax-H3 ref2va marks one graph cut per DiT layer (~54 groups with the 22-frame
864x480 recipe). Pre-#1940 the plan merged 51/54 segments into 2 budget-sized
segments and completed. Post-#1940 all ~54 segments execute individually and, with
--offload-to-cpu streaming, the per-segment queue submits drive Vulkan into
ErrorOutOfDeviceMemory on a 16 GB device — the generation fails after ~5-6 minutes
of sampling, no output. Reproduced on every release from master-864 through master-973
(11 datapoints in the issue); bisected to the 841→843 boundary this evening, and
git log -S "merged_plan" in the window points at this refactor removing the merge.

This is not vendor-specific: any model with dense cut markers on a memory-constrained
GPU loses --max-vram's documented budgeting.

The fix (minimal)

  • ggml_graph_cut::resolve_plan() regains a max_graph_vram_bytes parameter; when it
    is > 0 and the base plan has > 1 segment, adjacent segments are merged greedily while
    compute_buffer_size + input bytes + output bytes <= budget (ported from the
    pre-refactor: unify runner lifecycles and weight residency #1940 implementation onto the current structures, including the
    future_cut_names/live_cut_names bookkeeping added since).
  • The merged plan goes through the existing validate_plan(); a failed validation
    falls back to the unmerged plan (current behavior).
  • The merged plan is cached in PlanCache alongside the base plan, keyed by budget
    and re-validated against the graph.
  • GGMLRunner::resolve_graph_cut_plan() passes its existing max_graph_vram_bytes
    member (fed by --max-vram); no CLI/API change.

Behavior guarantees

  • max_vram == 0 / unset: resolve_plan() behaves exactly as before this patch
    (merge disabled, single new early-return).
  • Budget set: merging only ever COMBINES adjacent segments whose measured combined
    size fits the budget — a tight budget simply stops early, leaving the plan as
    today. Worst case = current behavior.
  • Merged plans reduce per-segment submit/streaming overhead; pre-refactor: unify runner lifecycles and weight residency #1940 releases ran
    this exact strategy for the graph-cut path.

Validation

  • Source build (Vulkan, MSVC, master-973-f0aac52+ with this patch): full H3 ref2va
    recipe from the issue (turbo 8-step LoRA, 12-frame ref + WAV, 22 frames @ 864x480,
    seed 42, --offload-to-cpu --max-vram 10):
    minimax_h3 graph cut max_vram=10240.00 MB merged 54 segments -> 2 segments,
    sampling completes, webm produced (VP8 + PCM audio) in 37.3 min — the healthy
    pre-regression wall-time class. Unpatched master-973 on the identical recipe:
    minimax_h3 using 54 segments → vk::Queue::submit: ErrorOutOfDeviceMemory
    after ~320 s, no output (11 datapoints, master-864 → 973).
  • No-budget regression check, same patched build, SDXL 512² 20 steps seed 42
    (image path sets no --max-vram): 11.24 s generate — parity with unpatched
    master-973 (11.36 s).

Summary by CodeRabbit

  • New Features
    • Graph execution plans now account for the configured VRAM budget. When a plan contains multiple segments, adjacent segments may be merged if their estimated memory use fits within the budget. Plans that fail validation continue to use the original segmentation.
    • A zero budget or a plan with no cuts or only one segment leaves the existing plan unchanged. Budgeted plans are reused when the graph layout and exact budget match.

The leejet#1940 refactor removed apply_max_vram_budget() and its budgeted-plan
cache, so a graph with N cut-marker groups always executes as N segments
and --max-vram no longer bounds per-segment VRAM. On MiniMax-H3 ref2va
(one cut per DiT layer, ~54 groups) the unmerged plan's per-segment
submits hit vk::Queue::submit ErrorOutOfDeviceMemory on 16 GB GPUs
(leejet#1976, reproduced master-864..973; bisected to the 841->843 boundary).

Port the pre-leejet#1940 greedy adjacent-segment merge onto the current plan
structures: resolve_plan() regains a max_graph_vram_bytes parameter,
merges adjacent segments while the measured combined size fits the
budget, validates the merged plan (fallback to unmerged on failure),
and caches it keyed by budget. Merge is inactive when no budget is set;
the default path is unchanged.

📝 Walkthrough

Graph-cut plan resolution now accepts the configured VRAM budget. For multi-segment base plans, it greedily merges adjacent segments when estimated VRAM stays within the limit. It validates the merged plan and falls back to the base plan if validation fails. The cache stores budgeted plans by budget and graph layout.

Changes: VRAM-Budgeted Graph-Cut Plans

Layer / File(s) Summary
Budget parameter and plan cache
src/core/ggml_graph_cut.h, src/core/ggml_runner.cpp
resolve_plan accepts the VRAM limit. PlanCache stores a budgeted plan and its budget. The runner passes the configured limit.
VRAM estimation and segment merging
src/core/ggml_graph_cut.cpp
The planner estimates segment VRAM from compute buffers, inputs, and cached outputs. It greedily merges adjacent segments within budget, retains outputs needed by later segments, and validates the merged plan. Validation failure returns the base plan.
Budgeted plan caching
src/core/ggml_graph_cut.cpp
The resolver reuses a budgeted plan only when its budget and graph layout match. Otherwise, it applies the budget to a cached base plan or a newly built plan.

Full details: Out of Scope Changes check

Explanation

The changes to graph-cut planning, PlanCache, resolve_plan(), and GGMLRunner directly support the --max-vram requirement in issue #1976. Validation, fallback, caching, and the no-budget path support that implementation. No unrelated change is shown.

Full details: Linked Issues check

Explanation

Issue #1976 reports three coding regressions. This change restores budgeted graph-cut merging for the MiniMax-H3 path: resolve_plan() receives the budget, merges adjacent segments, validates and caches the result, falls back on validation failure, and the runner passes the configured value. The change does not implement or provide automated regression coverage for the LTX-2.5 workspace-capacity failure or the Wan 2.2 segmentation failure. The PR description also reports no resolution for those paths.

Resolution

Add implementation and automated regression coverage for the LTX-2.5 and Wan 2.2 failures, or remove those unresolved objectives from the directly linked issue before merging this PR.

Copy compute_buffer_size from base_plan into merged_plan.

When needs_scheduler(graph) is false, ComputeWorkspace::measure uses the supplied direct byte count. The budgeted plan currently leaves merged_plan.compute_buffer_size at its default value of zero. This removes the whole-graph compute-buffer estimate from the monolithic fit and fallback segment.

🎯 Functional Correctness | 🟡 Minor | ⚡ Quick win

Keep a merged plan when the whole graph fits the budget.

If the full graph fits max_graph_vram_bytes, the greedy loop merges every segment into one. validate_plan then fails with "fewer than two segments", and the function returns the unmerged base_plan (54 segments in the reported case) with a misleading validation warning. execute_graph still segments when fits_monolithic() fails, because that check adds 128 MiB of headroom and residency limits. In that case the runner uses the finest plan, although a two-segment plan fits the budget.

Stop the first group before the last base segment so the merged plan always keeps at least two segments.

🚀 Performance & Scalability | 🟡 Minor | ⚡ Quick win

Store the budgeted plan per base-plan cache entry, not in one shared slot.

PlanCache keeps up to MAX_PLANS base plans but only one budgeted_graph_cut_plan. If a runner alternates between two graph layouts (for example, cond and uncond graphs with different token lengths), each call to resolve_plan overwrites the slot. Every call then re-runs apply_max_vram_budget. That function calls build_segment → measure_segment_compute_buffer (a full ggml_gallocr_reserve_n_size) for every greedy candidate, so the rebuild is expensive and now happens on every step.

The shared slot also breaks the contract in ggml_graph_cut.h Line 99: "The returned reference is valid until its cache entry is evicted". A reference to the budgeted plan is now overwritten by the next resolve_plan call with a different graph or budget, even though no base entry was evicted.

Keep the budgeted plan and its byte budget next to each base plan in graph_cut_plans. For example, use a list of {Plan base; Plan budgeted; size_t budgeted_bytes;}. Then the LRU eviction covers both, and alternating graphs reuse their own merged plans.

Keep layer-split planning unmerged.

resolve_graph_cut_layer_split_plan receives the budget-merged plan. The partitioner assigns each plan segment as one unit. This can remove valid split boundaries and can make partitioning fail when the merged unit exceeds a backend capacity. The per-backend limits are enforced; the merge does not account for them.

Resolve the layer-split plan with a budget of 0. Keep budgeted merging for normal execution.

Scope clarification (Linked Issues warning): issue #1976 tracks three paths with two distinct regression windows. This PR fixes the missing budget-aware segment merge (removed by #1940), which is the MiniMax-H3 Ref2VA failure — validated end-to-end on the full issue recipe (54 → 2 merged segments, run completes, webm produced; unpatched master OOMs at ~320 s).

  • LTX-2.5 T2V fails earlier and differently: the graph is unsegmented (1/1) and dies during the workspace capacity check with a phantom-low "available device" figure (~240 MB reported with ~15 GB free and 0 MB of weights in VRAM). I re-ran that recipe on this patched build: identical failure (need 878 MB device / 366 MB budget, available 239 MB device, sampling failed after 12.71s), and the merge correctly declines (fewer than two segments). So that path is a separate manifestation (resident-bytes accounting in the capacity estimate), not the missing merge — it deserves its own follow-up rather than being silently "covered" here.
  • LTX-2.5 I2V (the 50-segment + vk::Queue::submit OOM variant in the issue) is the same mechanism this PR restores; I haven't re-validated that exact recipe yet and will report it in the issue when done.
  • Wan 2.2 broke in a different window (864→866, suspect feat: preserve explicit backend assignments during auto-fit #1967) and has its own workaround (--auto-fit off) — out of scope for this PR.

Given the above, "Fixes #1976" overstates the coverage: happy to switch the body to "Fixes the MiniMax-H3 objective of #1976" / "Partially fixes #1976" if you prefer — maintainer's call.

Docstring coverage warning: addressed in 42e1b8c (doc comments on the five new helpers, rebuild verified).

Automated regression coverage: the repro needs a 16 GB Vulkan device running a 32B-conditioned video model for ~20 min to failure — not something this repo's CI matrix can exercise; the issue carries the deterministic recipe and this PR the before/after logs.

I don’t think this approach is acceptable. The current segmentation supports overlapping computation of the current segment with weight prefetch for the next. Greedily merging segments up to the VRAM budget leaves no guaranteed headroom for those prefetched weights and can disable prefetch, undermining the existing compute/prefetch pipeline.

The right direction is to identify why vk::Queue::submit returns ErrorOutOfDeviceMemory and fix the underlying issue. The fact that merging segments makes this workload complete does not establish that the segment count is the root cause; it may simply avoid the failing path by changing memory residency and prefetch behavior.

Please investigate the failure with the existing pipeline intact, rather than changing the pipeline to work around it.
