Summary

Profile holds every GitHub account at an @handle, users and organizations alike. #1262, #1302, #1303 and #1304 then added methods that only make sense for an organization (members(), admins(), roleOf(), lane()), so a user's profile had a members() that always returned nothing.

Organizations now have their own Organization model on a new organizations table, like users have users, and those methods live only there. Profile keeps the GitHub identity both share.

Stacked on #1304, which adds members() and roleOf().

Changes

  • App\Models\Organization:
    • Its own organizations table, which holds the color (preferred_lane, lane_color). Its id is its profile's ID, because mentions, members, the settings URLs and the claim already store that ID.
    • Reads its handle, name, bio and the rest through profile(), like User, with the same Profile::USER_ATTRIBUTES: eager-loaded, read-only, and serialized as before. Its GitHub ID is read on $organization->profile. Queries by handle join profiles.
    • Profile touches it, like it touches its user, so the sitemap dates an organization by its GitHub profile and its color.
    • Takes over members(), admins(), roleOf(), lane(), openGraphImageVersion() and FRESH_FOR_HOURS from Profile.
    • It's a separate final model rather than a subclass, because the arch tests' strict preset rules out non-final, abstract and protected-method classes.
  • Profile: loses those methods and the preferred_lane/lane_color columns, which only organizations used. Gains organization().
  • Type hints: org actions, controllers, requests, queries, PageMetadata and OpenGraphCanvas take Organization instead of Profile.
    • {organization} routes bind Organization, so a user's profile is a 404 by binding. CreateOrganizationAdminRequest no longer checks the type itself.
    • Queries that filtered on type = organization use Organization::query().
    • User::organizations() returns Organization.
  • A profile never changes type: UpdateOrCreateOrganization finds the profile by its GitHub ID and type organization, then creates the organization's row if there is none. UpdateOrCreateUser matches on type user the same way. A user's account that GitHub turned into an organization now fails on the unique GitHub ID instead of becoming an organization, and a test covers it. Before, it was converted.
  • Deletion: DeleteOrganization also deletes the profile.
  • isMember(User) and isAdmin(User): new on Organization, like Conversation::isMaintainedBy(). The org member, profile and color requests use them instead of comparing roleOf() themselves, and each request still chooses between a 404 and a 403.
  • Factories: OrganizationFactory replaces ProfileFactory::organization(). Like UserFactory, it sends the identity it's given, such as a handle, to the profile it makes.

Migration

2026_10_30_120000_create_organizations_table creates organizations, copies every organization profile's color into it, points organization_members at it, and drops the two columns from profiles. It locks profiles and organization_members first, so nothing written meanwhile is lost: on a throwaway database, a color change made during the migration waited and was copied.

The columns move rather than appear, but for the record:

  • Why: an organization's page shows the color its admins chose.
  • Who sees it: everyone, on the organization's page.
  • When it's deleted: with the organization, when GitHub no longer has it.

Validation

All local, on a throwaway Postgres 18 with pgvector:

  • php -d memory_limit=-1 vendor/bin/pest --parallel --ci --coverage --exactly=100.0: 5,126 tests passed, total coverage 100.0%.
  • composer test:types (0 errors), composer test:type-coverage (100%), Pint, Rector (no changes), tsc, vp lint and bun run test:unit (212 passed).

No UI or behavior change is intended, so there are no screenshots. The pages, props and API responses are the same.

Independent review

A separate reviewing agent reviewed this read-only on base b64859fe (the head of #1304).

  • First round, on 2512e27b: CODE: FAIL. The rename had turned "Profile tab" into "Organization tab" in three comments, and three test docblocks still said Profile. It also found that the scoped lookup in UpdateOrCreateOrganization would throw on a GitHub account that turned from a user into an organization, where the old code switched the profile's type.
  • Second round, on a3e59535: CODE: PASS, after those fixes and a test for the conversion.
  • Third round, on 51353fa2, rebased onto feat: let organization admins manage members in the organization's settings #1304's 060557bc and with isMember()/isAdmin(): CODE: PASS. Authorization is unchanged, request by request.
  • Fourth round, on 8b29fbd4, rebased onto feat: let organization admins manage members in the organization's settings #1304's eb54ea0a (exception renamed to OrganizationMustHaveAnAdmin, self-promotion refused): CODE: PASS.
  • Fifth round, on 25616335, the organizations table: CODE: FAIL for a stray SQLite file from a local migration run. It also noted that deleting a user whose account became an organization would hit the new foreign key, and that the migration should lock organization_members too.
  • Sixth round, on d8887015, after those fixes: CODE: PASS.
  • Seventh round, on ba96226a, profiles no longer change type: CODE: PASS.
  • Eighth round, on 535e8132, the GitHub ID read on the profile: CODE: PASS.

Visual review doesn't apply: nothing on screen changes.

Limitations

  • Organization link preview (/@{handle}/og.png): a profile with no user that isn't an organization now gets a 404. Before, it got an organization card. Every profile is one or the other, so this shouldn't happen in practice.
  • mentions/organizations/{id}: a user's profile ID there now gets a 404 instead of a redirect. Mentions only store organization IDs.
  • A user's account turned into an organization on GitHub: looking it up throws, which fails the job linking that commit's or bio's organizations, and stops commits:link-organizations. We'll handle the case if it ever happens.
  • During the deploy: between the migration and the new code, the old code shows organizations in the default blue and fails to save a color. An organization it creates then has a profile but no row, so its page 404s. This needs a commit mentioning an unknown organization during those seconds.

Summary by CodeRabbit

  • Improvements
    • Organization pages, membership and admin management, mentions, suggestions, and sitemap listings now consistently use organization records.
    • Organization preview cards display avatars with rounded-square corners, while user avatars remain circular.
    • Organization details, including profile information and lane settings, continue to appear across relevant pages and previews.
    • Removing an account also removes its associated organization and profile, while preserving other members’ access to their organizations.

Walkthrough

The change adds a dedicated Organization model and moves organization-specific data and behavior out of Profile. Organization storage, synchronization, HTTP handling, queries, rendering, factories, and tests now use the new model.

Changes: Organization model transition

Layer / File(s) Summary
Organization model and storage
app/Models/Organization.php, app/Models/Profile.php, app/Models/User.php, database/migrations/*, database/factories/OrganizationFactory.php, database/factories/ProfileFactory.php
Organization now holds organization-specific data, membership relations, and helpers. The migration creates the organizations table, transfers lane data, updates the member foreign key, and removes lane columns from profiles.
Organization actions and HTTP entry points
app/Actions/*Organization*.php, app/Actions/DeleteUser.php, app/Exceptions/OrganizationMustHaveAnAdmin.php, app/Http/Controllers/*Organization*.php, app/Http/Requests/*Organization*.php, app/Http/Requests/*ApiOrganization*.php
Organization actions, controllers, and requests now accept or resolve Organization. Membership authorization and last-admin checks use its membership helpers. Organization deletion also deletes its associated profile.
Synchronization, queries, and presentation
app/Actions/Update*Organization*.php, app/Queries/*Organization*.php, app/Queries/SitemapQuery.php, app/Services/OpenGraphCanvas.php, app/Services/PageMetadata.php, app/Http/Resources/OrganizationResource.php, app/Http/Controllers/ProfileOpenGraphImageController.php
Synchronization, mention and sitemap queries, metadata, and image rendering now use Organization and its related profile.
Regression coverage
tests/Feature/Controllers/*, tests/Feature/OrganizationMentionsTest.php, tests/Unit/Actions/*, tests/Unit/Jobs/*, tests/Unit/Queries/*, tests/Unit/Services/PageMetadataTest.php
Tests use Organization fixtures and cover organization lookups, conversion from a user profile, and deletion of the associated profile.

Merge Risk: Moderate · previous review 157f6

When an account that was an organization signs in as a user, it can keep appearing as an organization on pages, in the API, in suggestions and in the sitemap. Add a type constraint and clean up the stale row. The migration also blocks reads on two core tables while it runs, so confirm the deployment window or shorten the locked phase before merging.

Security architecture risk: Low · up to 157f6

The separation introduces a narrow account-type consistency risk: organization records can remain eligible for organization lookups after user synchronization changes the shared identity to a user. Existing organization-scoped authorization and GitHub membership verification limit the impact; no administrative takeover was demonstrated. The destructive schema migration also requires coordinated deployment and recovery.

Retained concerns

  • Low · security · inferred: Organization eligibility now trusts a dedicated row that user synchronization does not invalidate. If a user update commits after organization synchronization for the same GitHub identity, profiles.type becomes User while the organization row remains. Organization API lookup and claim initiation then accept an identity that the base's explicit type checks rejected. This is a conditional account-type boundary weakness, not a demonstrated takeover: new admin grants still require GitHub membership, and existing member-management authority was already pivot-based.
Security review details

Security Blast Radius

  • inferred — The identified consistency concern is bounded to the affected shared account identity and its organization representation. Inspected member-management checks remain scoped to the bound Organization and require the acting user's membership/admin role; role changes also require the target's membership. No cross-organization authority expansion was established.

Security Findings and Attack Paths

  • inferred — A delayed OAuth-derived user update could commit after organization synchronization and leave conflicting account types across the two records. Organization API lookup would still accept the dedicated row. Mention refresh does not repair this state because it excludes profiles typed as users. This interleaving was not runtime-reproduced, and attacker-controlled privilege acquisition was not demonstrated.

Trust Boundaries and Controls

  • observed — Organization claiming retains OAuth state handling, verifies that the returned GitHub identity matches the signed-in user, and requires GitHub membership for the selected organization's handle and immutable ID. The final action locks the organization and rejects an already-claimed page before granting admin membership.

Hardening Proposals

  • proposed — Define and enforce organization eligibility across both synchronization directions. Reconcile or reject stale user updates under a shared identity-ordering policy, and require an organization-typed Profile wherever organization eligibility is relied upon. Validate opposing synchronization, interruption, and recovery sequences explicitly.
