Issue being fixed or feature implemented

CI compiles the same objects over and over. Over two weeks (2026-09-22 to 10-06), dashpay/dash CI used 1,541 runner-hours, and compiling was about 48% of a typical pull request run. Almost all of that compiling was repeated work:

  • 279 of 288 pull request runs came from collaborators whose fork had already built the same head commit on push.
  • Pull request runs cannot save to the GitHub Actions cache: since June 2026, pull_request_target gets a read-only cache token.
  • Develop runs rarely reached their cache saves. 55 of 81 were cancelled by the next merge, and the 10 GB repository cache stayed full, so fresh entries were evicted within hours.
  • In sampled pull request runs, the linux64 ccache hit rate was often 2-35%.

What was done?

This adds a second-level ccache that every run can read and trusted runs can write. The server is bazel-remote at https://cache.thepasta.org. It runs on an isolated VLAN, reachable only through a Cloudflare tunnel, with least-recently-used eviction at 250 GiB. Its setup lives at https://github.com/PastaPastaPasta/dash-ci-cache. ccache checks the local cache restored from GitHub first and asks the remote only on a miss.

  1. ccache 4.14.1 in the CI image. Remote storage over HTTPS needs a storage helper, which ccache supports from 4.13 on; noble ships 4.9.1. The image now installs the upstream release binary and the reference ccache-storage-http-go helper, with pinned SHA-256 sums.

  2. Only trusted runs get write access. check-skip now emits cache-write:

    • Any push gets it, since a push only ever sees its own repository's secret.
    • A pull_request_target run gets it only if author, actor and head-repository owner all pass the existing SELFHOSTED_LINT_AUTHORS check.

    The src-* jobs pass CCACHE_REMOTE_AUTH through a secrets: mapping that yields an empty string when the gate is closed. That mapping is resolved before the job reaches a runner, so an untrusted pull request never holds the credential. This depends on ci: stop pull request container builds from writing shared tags #7809: build jobs now run in an image digest produced by their own run, which a pull request cannot replace.

  3. A "Configure remote ccache" step. Writers get a netrc file and reshare mode; everyone else reads only. The step leaves the build on the local cache alone when:

    • the health check fails;
    • CCACHE_REMOTE_DISABLE is set;
    • the image has no HTTPS helper. This covers open pull requests whose head predates commit 1, because apt's ccache 4.9 rejects the new configuration.

    The netrc is deleted when the build step exits, whether or not the compile succeeded, so it is gone before unit tests run. Remote hit and miss counts appear in the job summary.

  4. Develop builds always finish; only superseded tests are cancelled. Each develop push gets its own run-wide concurrency group, and builds, depends and lint have no group at all, so every build finishes and saves its caches. Concurrency groups follow queue order rather than commit age, so the last step of Build source and of Run linters asks the remote where develop's tip is and records the run as current, superseded or unknown (lookup failed). Tests are skipped if either check says superseded; they join a develop-wide per-target group with cancel-in-progress only if both say current; otherwise they run in a group of their own run and cannot cancel anything. A delayed older run therefore never cancels the newest run's tests. Every other ref still cancels whole runs exactly as before.

  5. Keep one ccache generation per target in the GitHub cache. After a develop push, a job with job-scoped actions: write deletes older ccache-/ctcache- entries for each target, so the 10 GB cache stops evicting fresh snapshots.

Writers each get their own credential (scripts/add-writer.sh on the server), so one can be revoked without touching the others.

How Has This Been Tested?

  • python3 .github/workflows/test_select_dynamic_runner.py: all 35 tests pass. The 5 new gate tests cover push, trusted same-repo and fork pull requests, each of the three identities failing on its own, and other events. Replacing the gate with return True fails 6 tests.
  • Dockerfile install block, helper, bazel layout and netrc auth: run in a clean ubuntu:24.04 against the live server. A compile wrote its result; after wiping the local cache, an anonymous read-only lookup got a remote hit.
  • Server access rules, checked through the public URL: anonymous GET 200/404, anonymous PUT 401, wrong password 401, correct credential 200, anonymous DELETE 401.
  • On the PastaPastaPasta fork (push events run this branch's workflows):
    • Cold run 37651340691: every build ran read-write, about 99% of compiler calls were cacheable (mac included), and there were no remote errors or timeouts. Cold build times matched today's.
    • Warm run 37660284910: same tree under another branch name, with an empty GitHub cache, so every hit came from the remote:
Target Cold "Build source" Warm "Build source" Remote hits
linux64_nowallet 1018 s 147 s 1024 / 1024
aarch64-linux 1483 s 166 s 997 / 998
win64 2031 s 130 s 1044 / 1045

The linux64, fuzz and sqlite builds in the cold run never started: GitHub reported "failed to be acquired (5 attempts)". The warm run built them cold.

  • The prune job's jq filter was dry-run against dashpay/dash's real cache list. It selected exactly the six older-generation entries and kept the newest per target.
  • The develop freshness check was run against the real remote: a tip equal to the run's commit gives current, a moved tip gives superseded, and an unreachable remote leaves it unset without failing.
  • actionlint reports nothing new.

Not exercised live: the develop concurrency change and the prune job only run on pushes to the default branch.

Breaking Changes

None for users. The first build after merge starts from an empty local cache, because the ccache version and the image hash both change the cache key. Manually re-running the tests of an older develop run enters the shared test group and cancels the newest run's test for that target; re-run the newest run instead.

dashpay/dash needs the CCACHE_REMOTE_AUTH repository secret for develop and trusted pull requests to write. Without it, everything reads only.

Walkthrough

CI workflows gate remote ccache writes by event and trust eligibility, install pinned ccache tools, and configure remote storage when available. Build and lint workflows report whether default-branch runs are current or superseded. Linux test jobs use those outputs to skip superseded runs and select cancellation behavior. The workflows also change build concurrency and add cache pruning.

This CI change has only minor, bounded risks. Pruning may occasionally delete the newest local cache and cost one cache miss. A failed freshness lookup may let an older run's tests start, but it should not cancel newer ones.

Final validation — Phase 1 + Phase 2

The credential gate and remote-cache configuration match the stated design. One non-blocking credential-cleanup issue is confirmed; malformed-secret validation is optional hardening rather than a defect in the documented configuration. Verification was static: current CI shows both full-container architecture builds and early checks passing, while the full-container manifest and ARM slim-container build remain pending; downstream build/test results and live develop-only concurrency/pruning validation are not yet available.

Fixed in d5b6d8a. The Build source step now registers trap 'rm -f "${RUNNER_TEMP}/ccache-netrc"' EXIT before any build work and no longer removes it explicitly afterwards, so the credential is dropped when the step ends whether the compile succeeds or fails. Checked with bash -eo pipefail: a failing command still exits 1 and the file is gone.

Resolved (re-reviewed at d5b6d8ac): Confirmed your fix at d5b6d8a: the EXIT trap is registered before mkdir, matrix setup, and compilation, and the success-only removal is gone. This addresses the reported ordinary-failure cleanup path; the trap's successful rm does not replace the failing command's exit status.

Re-review — Final validation — Phase 1 + Phase 2

Reviewed the complete diff at d5b6d8a. The prior credential-cleanup issue is fixed, but the new lint concurrency group can let a delayed older develop run cancel the latest run's lint and prevent its dependent validation. Verification was static only; the supplied CI snapshot shows the skip-condition check passing, substantive checks queued or pending, and develop concurrency and pruning not yet exercised live.

During ordinary pushes, older run A can therefore finish its container build after newer run B has started lint; A's lint job then cancels B's lint job. Fixed in 4b10742 (commit "ci: let develop builds finish and cancel only superseded tests"). Valid finding: the develop groups ordered jobs by queue time, so a delayed older run's lint could cancel the newest run's lint and skip its multiprocess build and every test.

  • Build depends, Build source and Run linters no longer have a concurrency group at all, so nothing can cancel or replace them; a stale develop build simply finishes and saves its caches.
  • Only Test source keeps a per-target develop group with cancel-in-progress. Each test job now also requires that develop's tip was still this run's commit when its own build and lint finished: the last step of Build source and of Run linters runs git ls-remote and exports superseded, and build.yml gates the six test-* jobs on both outputs. A newer run's test cannot queue until its own build has finished, which is after the older run's check saw the newer tip, so an older test can no longer cancel a newer one. If the remote is unreachable the check exports nothing and tests run as before.
  • Checked the step against the real remote: tip equal to this run's SHA leaves it unset, a moved tip sets superseded=true, an unreachable remote leaves it unset and exits 0.

Manually re-running an older develop run's tests still enters the group and cancels the newest run's test for that target; that caveat stays in the commit message.

Still applies (re-reviewed at 4b107428): Your removal of lint's group fixes direct lint cancellation, but A can finish lint before B's push and later fail its build freshness lookup after B's tests have started; both unset outputs then admit A into the group that cancels B. Preserve the unreachable-remote fallback with a run-specific test group, so unknown freshness does not grant permission to cancel another run.

Fixed in 7e34b1f (folded into "ci: let develop builds finish and cancel only superseded tests"; the branch is also rebased onto develop with #7853 and #7854). Agreed that the previous version relied on the later lookup succeeding. The check is now three-state, exactly as you suggested:

  • freshness=current only when git ls-remote returned develop's tip and it equals this run's SHA;
  • freshness=superseded when it returned a different tip, and the test jobs are skipped if either Build source or Run linters reports that;
  • left empty when the lookup fails.

Test jobs run unless superseded, but they only pass cancel-stale: true to test-src.yml, and so only join the develop-wide per-target group, when both Build source and Run linters reported current. Otherwise the group is keyed on github.run_id, so a run whose freshness is unknown still gets its tests run but can never cancel another run's tests. Checked the step against the real remote: matching tip -> current, moved tip -> superseded, unreachable remote -> unset with exit 0.

Resolved (re-reviewed at 7e34b1ff): Your latest revision removes lint's cancelling group and addresses the remaining unknown-freshness fallback rather than relying on a successful later lookup. I verified that either superseded result skips tests, while any unknown result prevents entry into the shared develop test group.

Re-review — Final validation — Phase 1 + Phase 2

Verified both prior findings against head 4b10742: credential cleanup is fixed, but the test-concurrency protection remains incomplete when the freshness lookup fails. One blocking issue remains because a delayed older run can still cancel the newest run's functional tests. This was a static review; no builds or tests were run, and the supplied CI snapshot still has queued or pending checks.

  • freshness=current only when git ls-remote returned develop's tip and it equals this run's SHA;
  • freshness=superseded when it returned a different tip, and the test jobs are skipped if either Build source or Run linters reports that;
  • left empty when the lookup fails.

Resolved (re-reviewed at 7e34b1ff): Your three-state fix closes the failed-lookup cancellation path: all six test callers require both build and lint freshness to equal current before enabling cancel-stale. An unknown result still permits tests, but test-src.yml selects a run-specific group, so the delayed older run described here cannot cancel another run's tests.

ccache can only reach an HTTPS remote cache through a storage helper,
which it supports from 4.13 on. Ubuntu noble ships 4.9.1, whose built-in
HTTP backend is plain HTTP only and is deprecated upstream.

Install the official 4.14.1 glibc release binary and the reference
ccache-storage-http-go helper (as ccache-storage-https) for amd64 and
arm64, with pinned SHA-256 sums. Nothing is configured to use remote
storage yet, so builds behave as before; the newer ccache does start
from an empty local cache once, because the cache format changed.

A shared remote ccache must only be written by code we trust, but the
whole point is that trusted pull requests write to it too: their author's
fork has usually built most of the same objects minutes earlier.

check-skip now emits cache-write. Any push qualifies, since it only ever
sees its own repository's secret and pushing there already needs write
access. A pull_request_target run qualifies only when author, actor and
head repository owner pass the existing self-hosted allowlist
(SELFHOSTED_LINT_AUTHORS). Nothing else does.

The src-* jobs pass CCACHE_REMOTE_AUTH to build-src.yml through a
secrets: mapping that yields an empty string when the gate is closed.
That mapping is resolved before the job is sent to a runner, so an
untrusted pull request never holds the credential at all. Holding it
only in a skipped step would not be enough: job containers can reach the
host's Docker socket and, from there, the runner process.

build-src.yml declares the secret but does not use it yet.

Pull request runs cannot save to the GitHub Actions cache, and develop
snapshots are often missing or evicted, so sampled PR builds hit only
2-35% of their objects in ccache even when the author's fork had built
the same tree minutes earlier.

Add a second-level ccache at https://cache.thepasta.org (bazel-remote,
see PastaPastaPasta/dash-ci-cache). ccache checks the local cache
restored from GitHub first and the remote only on a local miss.

- Every run reads. Runs that received CCACHE_REMOTE_AUTH also write,
  through a netrc file, and reshare local hits the remote is missing.
- A failed health check, CCACHE_REMOTE_DISABLE, or an image without the
  storage helper leaves the build on the local cache alone. The last case
  covers pull requests opened before the image change: pull_request_target
  runs this workflow from the base branch but builds the image from the
  head, and apt's ccache 4.9 rejects the new configuration outright.
  CCACHE_REMOTE_URL overrides the server.
- The netrc is deleted when the build step ends, whether or not the
  compile succeeded, so unit tests never run binaries linked from cached
  objects while the credential is on disk.
- Requests time out after 5s without data or 30s in total, so a slow
  server cannot stall a build for long.
- The ccache stats, now including remote hits and misses, go to the job
  summary.

Upstream and fork checkouts share the same absolute paths
(/__w/dash/dash), so their objects are interchangeable without base_dir.

Develop pushes shared one run-wide concurrency group with
cancel-in-progress, so every merge killed the previous run. 55 of 81
develop runs between 2026-09-22 and 2026-10-06 were cancelled, most
before their builds reached the ccache and depends cache saves. The next
run, and every pull request based on it, then started cold.

Give each develop run its own run-wide group, so nothing cancels or
queues behind an older run, and every build finishes and saves its
caches. With the shared remote ccache those builds are cheap.

Tests are the expensive part of a stale run, so they alone can be
cancelled. Concurrency groups order jobs by when they queue, not by
commit age, so a delayed older run could otherwise cancel the newest
run's tests. The last step of Build source and of Run linters therefore
asks the remote where develop's tip is and records this run as current
or superseded:

- superseded (by either check): the run's tests are skipped;
- current (by both checks): the tests join a develop-wide group per
  target with cancel-in-progress, so a newer run's tests replace them;
- unknown, because a lookup failed: the tests still run, but in a group
  of their own run, so they cannot cancel anything.

A newer run's test cannot queue before its own build finishes, which is
after the older run's check already saw the newer tip, so a verified
older run never reaches the shared group late.

On every other ref the test group includes the run id and the check does
not run, so pull requests and branches behave exactly as before.

Re-running the tests of an older develop run still enters the shared
group and cancels the newest run's test for that target; re-run the
newest run instead.

Each develop push saves a ccache entry (and a ctcache entry for
linux64_multiprocess) keyed by commit, and nothing deleted the older
ones. At roughly 3.7 GB per push the repository's 10 GB cache stayed
full, so GitHub evicted entries within hours and pull requests often
found no develop snapshot to restore.

After the src jobs of a develop push, delete every ccache-/ctcache-
entry on that ref except the newest per target. The job runs no
checked-out code, needs actions: write only for itself, and never runs
for pull requests.

Re-review — Final validation — Phase 1 + Phase 2

Independently reviewed the complete diff at the exact head and found no actionable in-scope defects; the credential gate, remote-cache configuration, freshness handling, cache pruning, and commit boundaries match the stated design. All three prior findings are fixed. Validation was static: current CI passes lint and several container checks, but the amd64 container build and downstream validation remain pending; an earlier conflict-prediction check failed, and develop-only concurrency and pruning remain unverified live.
