Experiment 41: OCR runtimes, GGUF against MLX (FAIL) - #158
Experiment 41 asked whether a llama.cpp (GGUF) runtime could replace the shipped OCR backend for dots.mocr or PaddleOCR-VL without losing quality. MLX ran as a comparison only.
Status: FAIL. Report: experiments/41-ocr-runtimes-2026-10-30/report.md. Every number traces to output/summary.json.

The 16-bit diagnostics (D3, P3, P1) fail C5 the same way, so PaddleOCR-VL's wrong-script text comes from the model, not the runtime. The shipped PaddleOCR-VL shows it on 15 of the same 25 pages.
T-control re-timed the shipped dots.mocr alone on 20 seeded pages: median 25.3 s, against 31.1 s in Experiment 37 and 30.7 s for D4.
Limits
The C5 review was done by Claude (Sonnet reviewers plus a script check) on the operator's instruction. The plan names the operator. plan.json is not amended. Recorded in the report and in tasks.md.
run_ocr.py (614 lines) and summarise.py (531) are over the 500-line guide. The file-size test covers src/ only, so it passes.
Operator decision after the experiment
Move dots.mocr to a llama.cpp backend for no PyTorch, one runtime and lower memory (17.3 GiB against 22.2), not for speed. Keep the PyTorch path until the new backend works on real documents. That work goes in a separate OpenSpec change. PaddleOCR-VL is unchanged.

Summary by CodeRabbit
Documentation
Added a detailed OCR runtime evaluation protocol and results for comparing alternative runtimes with existing backends.
Recorded that the tested llama.cpp arms did not meet all required quality or performance gates. The dots.mocr runtime decision was based on memory and runtime considerations, not a speed improvement; PaddleOCR-VL remains unchanged.
Chores
Added experiment tooling and review records to support OCR comparisons, scoring and reporting.
…runtimes
Replace the MLX-only plan with a five-arm plan per engine: shipped backend, MLX (comparison only), and llama.cpp GGUF (decides). Carry forward page lists, gates C1 to C7 and DR-1 to DR-3. Extend the licence check to our dots.mocr GGUF conversion and the MLX 8-bit conversion. Add the OpenSpec change experiment-41-ocr-runtimes. Nothing installed, downloaded or run.
…ublished builds
Commit 16656b7 said dots.mocr had no GGUF build and PaddleOCR-VL 1.6 had
no MLX build. Both were wrong. Record every published build, confirm that
dots-studio/dots.mocr is the pinned rednote-hilab revision, pin the MLX
arms to published revisions, quantise P4 from the official GGUF, add a
community GGUF cross-check for our dots.mocr conversion, and record DR-4.
…it diagnostic
DR-4: score only MLX 8-bit and GGUF Q8_0 arms. When an 8-bit arm fails
C3, C4 or C5, run the 16-bit arm of the same runtime on the failed gate's
pages to separate quantisation from runtime; it never changes a verdict.
Close OI-3 (official PaddleOCR-VL GGUF is 16-bit), move the cross-check to
Q8_0, and drop the status key from plan.json (status lives in
experiment.json).
- Remove stale 16-bit and decision text (candidate, decision rule, H1, report limits)
- Record P4 and P2 PaddleOCR wiring, pin pipeline_version v1.6, add OI-11 for P0
- Add preprocessing parity, pinned server flags and token cap rule
- Move the plan freeze after the runtime block and pins (task 3.8)
- Limit scripts to run_ocr.py, summarise.py and analysis.py; reuse Exp 37 scorers by path
- Define the diagnostic pass rule and its approximation caveat
- Compute P-arm C1 on the 221 OK pages and state the D0 timing limit
- Add the D4 against D2 precision caveat
- Close OI-1, add OI-10, narrow the experiments/AGENTS.md exception
- Revise the time estimate to 2 to 7 hours
- P arms use the P0 cap of 4096 and keep truncated text; D arms keep 8192 and empty the page
- Backends must match the P0 block limits (144 to 1280 tokens); pin image min and max flags
- Parity check moves before the plan freeze; tolerance is one patch row or column
- Diagnostic threshold uses the failed gate's own tolerance; spec scenario updated
- Close OI-11, extend OI-10, fix the fingerprint claim, add the PNG and JPEG caveat
- Revise the time estimate to 2 to 8 hours with P-arm basis
Operator accepted DR-2 (licence scope) and approved install, downloads,
licence and run budget on 2026-10-30. Run budget set to 19 h, covering
the 18.8 h worst case.

OCR arm execution experiments/41-ocr-runtimes-2026-10-30/run_ocr.py
The runner validates inputs and runtime settings, runs OCR on selected pages, and records results, timings, process memory and state. It also supports resume, status, dry runs and a D0 timing control.

The analysis tool calculates text similarity and formula differences, selects review pages, and generates HTML for reviewer verdicts. The added JSON files record review assessments.

experiments/41-ocr-runtimes-2026-10-30/report.md:173-179 Minor · Functional Correctness · Quick win
The report records a dots.mocr runtime move that the new spec does not permit.
The spec requires the report to state that no runtime decision follows when an MLX arm passes and no llama.cpp arm of the same engine passes. For dots.mocr, the MLX arm passes C1 to C5, and the llama.cpp arm fails C1 and C5. Lines 173 to 179 still record a runtime move. The report does not state that no runtime decision follows. This PR does not change the shipped runtime.
Choose one fix:
Reword decision items 1 and 4 (lines 175 and 178). State that the gates give no runtime decision for dots.mocr, and that the shipped backend stays. Present the operator's reasons as a proposal. State that the proposal needs its own evidence under the spec.
Remove decision items 1 and 4. Keep the gate result and the no-decision statement. Remove any follow-up wording that names a dots.mocr move.
Keep the operator decision and amend openspec/specs/ocr-runtime-evaluation/spec.md in this PR so that it matches the decision. The amendment must state the override condition and its reason, because the Purpose currently requires a passing llama.cpp arm before a runtime change.
Moving the same decision to another record does not resolve the conflict on its own. The report would still record the move.

Unverified finding
We couldn't verify this from the code. It is shown for review, not as a verified issue.
compare skips a page when its baseline text file is absent. For P arms, whose P0 baseline has failed pages, a newly successful page then has no Dice score and cannot be selected among the ten lowest-similarity or random review pages.
C5 can omit that invented-text page from review and incorrectly pass an arm whose successful output needs scrutiny.
This can occur when: P4 produces invented text on a page for which P0 produced no text, and the noise screen does not flag that page.
