Summary

The "Change impact (advisory)" job gives every pull request a complexity cost score and lists the functions that drive it. It got two things wrong on #1193:

  • It scored the wrong range of commits. When main had moved on since the PR was last updated, it counted the commits other PRs had merged into main as part of this PR. On feat(cli): reverse migration (stash decrypt) for moving columns back to plaintext #1193 that inflated the score from 3.8M (OK) to 10.5M (WARN).
  • Its top two "simplify or refactor these" rows were functions the PR never edited. lizard, the complexity tool behind the job, misread where those functions end, so it charged them for edits to the code after them.

This PR measures each PR from the commit GitHub actually merged it onto, and labels rows whose function span lizard misread. Scores and grades are otherwise unchanged, and the job stays advisory.

Changes

Stale base (#1218)

  • scripts/impact-gate.py: adds a pin command.
    • On a pull request, GitHub checks out refs/pull/N/merge, a merge of the PR into main's tip when the event fired (a re-run reuses it). pin takes that merge commit's first parent as the base, rather than pull_request.base.sha, which is where main stood when the PR was last updated.
    • It refuses a checkout that isn't the merge of the PR head, rather than silently scoring the wrong range.
    • Push events still measure from their own commit.
  • .github/workflows/impact.yml: the "Pin and identify target branch" step calls pin, and the baseline cache key follows the pinned commit.

Misread function spans (#1219)

  • scripts/impact-gate.py:
    • A function row is marked ⚠️ span may be misattributed when lizard's span for that function, at the merge-base or at HEAD, contains a top-level declaration starting at column 0. In formatted code nothing inside a function body starts there.
    • Pygments decides what counts as code, so a template literal that generates source is not mistaken for a declaration.
    • A failure while checking spans adds a note to the report instead of failing the job.
    • Only .ts, .tsx, .js and .jsx files are checked.

Tests

  • scripts/tests/test_impact_gate.py:
    • A PR whose base is behind main: with the old base, main's newer file appears in the report; after pin, it doesn't.
    • Push pinning, and the refusal.
    • The span marking, using a minimal fixture that triggers lizard's misread.
    • The template-literal false-positive guard, and the error fallback.
  • scripts/__tests__/impact-workflow.test.mjs: checks the new cache key and the pin wiring, and that nothing reads pull_request.base.sha any more.

Verification

  • python -m unittest discover -s scripts/tests -p test_impact_gate.py: 17 passed.
  • vitest run --config scripts/vitest.config.mjs: 75 files and 1,354 tests passed, 29 skipped. That run was before the review-fix commit; only impact-workflow.test.mjs (8 passed) was re-run after it.
  • actionlint .github/workflows/impact.yml: clean.
  • biome check on the changed .mjs: clean.
  • zizmor was not run, because it isn't configured on the local machine.
  • Acceptance check, re-running this driver on feat(cli): reverse migration (stash decrypt) for moving columns back to plaintext #1193's history (head 106ea9082, base 576b8986):
    • "Including tests": 3,842,670, OK.
    • "Excluding tests": 2,286,362, WARN. Both scores match impact-gate 0.4.1 run against the correct base.
    • formatProgress and pickEncryptedColumn are marked. renderRow, statusCommand and runBackfill are not.

No changeset is needed, since this is CI tooling only and no published package or skill changes.

Review notes

Summary by CodeRabbit

  • Bug Fixes
    • Impact reports more accurately identify function spans associated with reported cost drivers and flag spans that may be misattributed.
    • Reports remain available if function-span checking encounters an error, with a note indicating the issue.
    • Impact checks use the event revision; for pull requests, results exclude changes that landed on the target branch after the pull request’s base revision. Checks also verify that the pull request’s merge revision matches its head revision.

…uilt on

On pull_request events the checkout is refs/pull/N/merge, built on main's
current tip, but the workflow pinned the target ref to pull_request.base.sha,
which lags main whenever main moved on after the PR last synced. Every commit
main gained in between was scored as part of the PR: on #1193 that turned an
OK (3.8M, 87.9th percentile) into a WARN (10.5M, 91.8th).

A new `pin` driver command takes the merge commit's first parent on PRs, and
refuses a checkout that is not the merge of the PR head. Push events still pin
their own commit. The baseline cache key follows the pinned commit.

Closes #1218
lizard's TypeScript reader sometimes misses a function's closing brace and
runs its span into the next top-level declaration, so edits to that
neighbour are charged to a function the PR never touched. On #1193 the two
top cost drivers, formatProgress and pickEncryptedColumn, were such rows.

The report now marks a function row when lizard's span, at the merge-base or
at HEAD, contains a column-0 declaration strictly inside it, and explains the
mark under the table. Scores, grades and the job outcome are unchanged.

Closes #1219
Review follow-ups for the span label:

- Pygments decides what is code, so a column-0 `const` or `import` inside
  a source-generating template literal no longer reads as a declaration.
- Rows match on class and name, and (anonymous) is never marked, so one
  misread function does not label every same-named row in the file.
- import, declare, abstract and decorators count as declarations.
- A failure while checking spans appends a note and keeps the report,
  rather than failing the job and losing the second scope.
- Both scopes share one merge-base and one parse per file.

📝 Walkthrough

The impact workflow now pins its analysis target to the event commit or, for a verified pull-request merge commit, its first parent. Impact reports mark JavaScript and TypeScript rows whose function spans may include later top-level declarations.

Changes: Impact report corrections

Layer / File(s) Summary
Pin the analysis target
scripts/impact-gate.py, .github/workflows/impact.yml, scripts/__tests__/impact-workflow.test.mjs, scripts/tests/test_impact_gate.py
The pin command selects the event commit for ordinary events and the first parent of a verified pull-request merge commit. The workflow uses the selected SHA for its cache key. Tests cover pinning, merge validation, and cache-key usage.
Mark potentially misattributed spans
scripts/impact-gate.py, scripts/tests/test_impact_gate.py, .github/impact-gate/requirements.txt, docs/plans/2026-10-08-impact-gate-rollout.md
The report checks JavaScript and TypeScript function spans for contained top-level declarations and marks matching rows. If span checking fails, the report remains available with a diagnostic note. Tests cover span boundaries and check failures. The requirements and rollout text record the Pygments pin and warning rule.

Review attestation: automated /code-review medium plus /cross-check-review-findings on head 71f2360.

Critical / blocking: none.

Findings: none. Each of these was checked against the diff and the full workflow file:

  • pin takes the merge commit's first parent and rejects a checkout whose second parent isn't --pr-head. Push events pin github.sha, as before.
  • pin runs after "Install analysis tools". lizard and pygments are hash-pinned in .github/impact-gate/requirements.txt, so the new top-level imports are available in that step.
  • The cache key and restore-keys now use steps.target.outputs.sha. The workflow test covers the new wiring and asserts nothing reads pull_request.base.sha any more.
  • mark_misread_spans is wrapped in try/except, so it can't fail the advisory report. Only .ts, .tsx, .js and .jsx rows are checked, and the fixtures cover the template-literal false positive.
  • --cache-dir is only required for prepare and report, and pin has its own --event-sha check.

Minor, non-blocking: the span heuristic assumes formatted code, so a file with unindented function bodies could get a false ⚠️ label. That is cosmetic and scores are unchanged.

Disposition: comment. I found no blocking defects.

I did not repeat the open CodeRabbit points (brace depth, and fixtures for the removed-declaration and appended-code shapes). I also did not repeat the cipherstash-agent note about unformatted code.

What I checked

  • Tests: I installed .github/impact-gate/requirements.txt with --require-hashes in a clean venv, then ran test_impact_gate.py at 71f2360. All 17 tests pass.
  • pin: On a pull_request event, github.sha is the refs/pull/N/merge commit. The checkout uses fetch-depth: 0, so rev-list --parents sees both parents. HEAD^1..HEAD is then exactly the change that the PR adds. mark_misread_spans uses merge-base base HEAD, which is the same first parent, so the two parts agree.
  • Row matching: misread_functions splits lizard's name with rpartition('::'). That is the same split as _container in impact_gate/core/lizard_plugin.py, and that plugin also calls analyze_source_code(path, src). The (owner, name) key is therefore exact for class methods as well as free functions.
  • Nested template literal: For a return \...${`inner ${n}`}...`body, Pygments keeps the innerexport const/constlines as string text. lizard rangeninto the next top-levelexport const`. The label marked it, which is correct.
  • Security: git show {revision}:{path} uses list-form subprocess with no shell, and the argument starts with the revision. A file name from the PR cannot inject an option. The Ruff S603/S607 and ast-grep findings are false alarms here.
  • CI: All checks are green, and no changeset is needed.

Suggested follow-up PR

  1. The label cannot see a misread that drops functions. With lizard 1.23.0, I put the pick trigger in a class method:

    export class Foo {
      bar(xs: string[], h?: string) {
        const hinted = xs.find((c) => c === h)
        return hinted ? { hinted, via: "h" } : null
      }
    }

    export function after(x: number): number {
      return x + 1
    }

    analyze_source_code returns only (anonymous) (3-3). Neither bar nor after is in the list, so the edits to after go to another row, and that row gets no label. Write this limit in the MISREAD_NOTE comment, or report it upstream with #1219.

  2. "At run time" is not correct (scripts/impact-gate.py:211-212 in the pin docstring, and "as it is when the job runs" in the PR body). github.sha is fixed when the event fires, and a re-run uses the same merge commit. Change the text to "the target's tip when the event fired".

…er both misread shapes

Address review feedback on #1223:
- declaration_lines tracks brace depth, so an unformatted function body
  with column-0 lines is no longer marked as misread.
- Fixtures for a function above a removed declaration and above appended
  code, each with a really-edited function left unmarked.
- Document that a misread which drops functions cannot be marked.
- pin docstring: the merge is built when the event fires, not at run time.
- requirements.txt header names pygments as a direct dependency.
- Rollout plan notes the label and the boundary case it skips.

lizard often ends a function's span on the next declaration's first line.
That was exempt as a harmless boundary, but when the next declaration is a
one-liner (`export const LIMIT = 10`, a one-line arrow function) the whole
of it is inside the span, and edits to it are charged to the function above.
declaration_lines now reports whether each declaration closes on its own
line, and misread_functions marks a span ending on one that does. A span
ending on the first line of a multi-line declaration stays exempt.

Approved at 5a43b2a.

The two new commits fix the two points from my last review. MISREAD_NOTE's comment block now gives the limit for a misread that drops functions, and the pin docstring now says "when the event fired (a re-run reuses it)". The brace-depth check and the fixtures that CodeRabbit asked for are also in this change.

What I checked

  • I installed the hash-pinned requirements.txt in a clean venv. All 21 tests pass (with 5 subtests). pygments is now a direct pin, which is correct, because the script imports it.
  • All CI checks pass.
  • declaration_lines with unformatted code: a column-0 const inside a function body is not a top-level declaration now, because the brace depth is 1.

Suggested follow-up PR (not blocking)

  • declaration_lines sets "whole" to true when the first line of a declaration has no bracket. That is also true for a multi-line declaration that continues after =. I ran the function on these sources at 5a43b2a:

    source result correct
    export type Foo =\n | 'a'\n | 'b' {1: True} no
    export const LIMIT =\n 10 {1: True} no
    export const LIMIT = 10 {1: True} yes
    export const x = foo(\n 1,\n) {1: False} yes

    If a lizard span ends on line 1 of the first two shapes, the row gets the label, but the body of the next declaration is not in the span. The label is advisory and scores do not change, so the result is only a false label. A possible fix: set "whole" to false when the next code token after the line continues the statement (the line ends with =, or the next line starts with |, & or .).

declaration_lines called a declaration whole whenever its first line left
no bracket open. `export const LIMIT =` / `  10` and `export type T =` /
` | 'a'` balance on line 1 and still continue, so a span ending on that
line was marked although the declaration's body lies outside it.

A first line now continues when it ends on an operator (other than a
closing generic `>`, a non-null `!` or `++`/`--`), `=>`, `,` or `.`, or
when the next code line leads with a token that can only continue an
expression (`|`, `&`, `.`, `?.`, `?`, `:`, `=>`, `&&`, `||`, `??`, `=`,
`,`). Across the repo's TypeScript sources this drops 12 false marks,
such as `isCiEnvBroad` before `export type CallerKind =`, and adds none.

@freshtonic's continuation case from the approval review is fixed in 8914409. A balanced first line no longer counts as whole when it ends on an operator, =>, , or ., or when the next code line starts with |, &, ., ?., ?, :, =>, &&, ||, ??, = or ,. A closing generic > and a non-null ! are not treated as continuations, so Record<string, number> still counts as whole.

Your four sources are now in test_a_declaration_continued_on_the_next_line_is_not_whole, along with an arrow body on the next line, a leading . chain, a trailing comment, and the generic and non-null guards. On the repo's TypeScript sources, 12 marks go away (for example isCiEnvBroad before export type CallerKind =), and no new ones appear.

8914409 treated every trailing `>` and `!` as closing, so
`export const large = value >` / `  10` and `export const off = !` /
` enabled` read as whole. It also missed `>>`, which Pygments emits as
one operator, so `Map<string, Array<number>>` read as continuing.

A trailing run of `>` now closes only when the line has opened at least
as many `<`, and `!`, `++` and `--` close only when written straight
after their operand. Marks across the repo's TypeScript sources are
unchanged.
